How to Use Model-Swap: Replace Models While Preserving Every Detail

Step-by-step guide to swapping models in existing product photography — same garment, different model, pixel-perfect results.

Your product photography already looks great — but you need it in more variations. Different models, different demographics, different markets. Reshooting every SKU with new models is slow, expensive, and impossible to scale. Model Swap solves that.

With On-Model's Model-Swap feature, you upload existing on-model product photos and swap the model while preserving the garment exactly as it appears — every fold, drape, stitch, and shadow stays pixel-perfect. Same outfit, different model, no reshoot.

This guide walks you through the entire process in the On-Model app, from uploading your first image to downloading the swapped result.

What you'll need

  • An On-Model accountsign up free if you haven't already
  • On-model product photos — existing photos of models wearing your garments
  • A few minutes

Model Swap works best with clear, well-lit on-model photos where the garment is fully visible. Front-facing poses with minimal occlusion produce the best results.

Step 1: Upload your on-model images

The Model Swap wizard starts with the upload step. Drag and drop or click to upload your existing on-model product photos. You can upload multiple images in a single batch — each one will be processed independently.

Here are the three polo images we'll use in this guide, all showing the same garment from different angles:

Upload multiple angles of the same product to get a complete set of swapped images in one batch. Model Swap preserves the exact pose, lighting, and garment appearance in each photo.

Step 2: Select your target identity

Next, choose the AI model identity that will replace the original model. The identity selector shows a grid of available faces.

You can filter by:

  • Default — On-Model's curated library of diverse models
  • Mine — Custom identities you've created
  • Shared — Identities shared within your team or organization

The target identity determines the face and appearance of the new model. The garment, pose, lighting, and background all stay exactly the same. For this guide, we're using Valentina:

Want to use your own model? Upload a reference photo in the Identity section and On-Model will create a consistent AI identity you can reuse across your entire catalog.

Step 3: Configure and process

Model Swap keeps things simple — the key settings are:

  • Output size — 1K, 2K, or 4K resolution
  • Output format — PNG or JPG
  • Variations — Generate 1-4 variations per input image

Give your project a name, review the credit cost, and hit Start Processing. You'll be redirected to the Jobs page where you can track progress in real time. Processing typically takes 5-10 minutes per job.

Your results

Once processing completes, you'll find your swapped images in the job results. Here are all three results — hover or tap each card to see the original input and compare:

Every fold, shadow, and texture in the garment is identical across the original and swapped versions. The AI only changes the model's face and skin while preserving everything else pixel-perfectly.

Tips for best results

  1. Use high-resolution input images — Higher quality inputs produce higher quality swaps. Aim for at least 1000px on the longest side.

  2. Front-facing poses work best — The AI handles all angles, but front-facing and three-quarter poses consistently produce the most natural results.

  3. Ensure the face is visible — Model Swap needs a clear view of the model's face. Avoid images where the face is heavily occluded by hair, accessories, or extreme angles.

  4. Consistent lighting helps — Well-lit studio photos with even lighting produce the cleanest swaps. Harsh shadows across the face can affect quality.

  5. Batch similar products together — Upload all angles and variations of the same product in a single job for efficient processing.

  6. Use the same identity across your catalog — Pick one or two target identities and reuse them for a consistent brand look across all product pages.
